Read somewhere that Staffords cap hits are around 12m

His 2021 cap hit would be his base salary ($9.5M) + roster bonus ($10M) + workout bonus ($500K). That's where I got my $20M. His total cap hit for the Rams looks like:

2021 = $20M
2022 = $23M (12.5 + 10 + 0.5)

Maybe what you were looking at was referring to the dead cap space for the Lions? In that case it's $14M (in the above chart).
